Please tell me what is the deal with the henchmen. I had the crowns but they say their locked how do you unlock them?

Henchmen can only be purchased when you're in a duel. After the duel ends, they disappear.
If you want the prize, you have to build the ladder rung by rung. There are no shortcuts.
